RFP Structure and Vendor Evaluation Criteria
A well-structured AI RFP does more than gather pricing — it creates a structured comparison surface that reveals the vendor's actual engineering maturity, data governance posture, and support model. The RFP should be organised across five evaluation dimensions: technical capability (model performance on your specific use case data), data practices (training data provenance, PII handling, model output retention policies), integration architecture (API design, SLA commitments, enterprise system connectors), governance and compliance (audit trails, explainability, regulatory certification), and commercial structure (pricing model, volume tiers, exit terms, and SLA penalties).

Vendor Lock-In: The Hidden Cost of Convenience

The remaining 60 to 70 percent comprises integration engineering, data preparation and ongoing curation, model monitoring and retraining, internal training and change management, compliance and audit costs, and the opportunity cost of engineering capacity consumed by vendor management. A complete TCO model must account for all of these dimensions to produce a defensible investment case.
